By the time burnout shows up as sick leave, or conflict shows up as a grievance, the structure that should have contained it has already failed, often long before. Wellbeing programmes treat the symptom in the individual. The cause sits in the design: how work is routed, where decisions are made, and who is left holding the pressure when they collide. That layer is usually the manager. Manager engagement fell to 22% worldwide in 2025 (Gallup), and 82% of UK managers entered the role with no formal training (CMI, 2023). The layer carrying the most load was given the least structure. Fix the structure and the symptoms have nowhere to form.

The third load is the hidden pressure that breaks the best managers first: the effort of holding a steady face while absorbing everyone else's. Your managers carry three. The load coming down, in targets, restructures and decisions still taking shape. The load coming up, in their team's conflict, anxiety and performance. And the third one, carried inward, that nobody assigns and nobody measures. Research on surface acting shows it predicts burnout more strongly than workload itself (Hülsheger and Schewe, 2011). Barristers are trained to carry that load and given the structure to set it down. Your managers were given the job and neither.
